The Message at 11 PM, The Reply at 9 AM

Your ads run overnight. Your replies don't. Here's what happens in that gap — and what automation can honestly fix.

11:40 PM. Your ad is running. Someone comments: "How much?"

You're asleep. You reply at 9 AM.

What happened in those ten hours?

They didn't wait

This isn't theory — think about your own behaviour. When you message a page about something you want to buy and get no answer, what do you do? You go to the next page.

In F-commerce, the competitor is one tap away. Same product, similar price. Whoever replied first made the sale.

And here's the painful part: you paid for that inquiry. Your ad budget burns at 2 AM too. The reach happens, the click happens, the message arrives. Only the reply doesn't.

You're paying for the ad. Someone else is getting the sale.

"Just hire someone for nights"

The obvious fix, but the maths rarely works.

A night shift means a monthly salary, training, and cover for their sick days. Overnight messages arrive unevenly — five in an hour, then none. You're paying for waiting, not for work. And the quality of answers at 3 AM is its own problem.

So most sellers install an auto-reply: "Thanks! We'll get back to you soon."

Buyers know it's a bot. They don't wait. It's barely better than silence.

Instant reply isn't just speed

This is where most automation stories stop, and where the real work actually starts.

An overnight inquiry needs five things to happen:

A real answer. "How much" means quoting the price — from your catalogue, correct variant, delivery charge included.

Moving the conversation forward. Which size? Colour? Delivery area? Every answered question is work removed from your morning.

Capturing the order. When they agree, take the name, phone, and address and put it in your sheet or CRM — so you aren't scrolling through chats at 9 AM.

Flagging risk. Whether that phone number has returned parcels before, attached to the order itself.

Following up. When someone says "let me think" and goes quiet, a message the next day. Most sellers never do this — no time.

You wake up to an order list, not a pile of chats.

What automation doesn't fix

Worth saying plainly, because automation gets sold as more than it is.

Fast replies won't save a bad product. Instant answers won't cover repeated late deliveries. No bot makes a price twice the competitor's look reasonable.

Automation does one thing: it makes your operations run as fast as your marketing. If the business underneath is sound, that matters. If it isn't, automation just delivers the problem faster.

Find your own number

Two things to check tonight:

One — how many messages arrived between 10 PM and 9 AM? Scroll back in Messenger.

Two — how many of those people never replied after your response?

That second number is your overnight loss. Nobody can estimate it for you — it's specific to your business, and it's usually larger than sellers expect.

If it's small, this isn't your problem; go fix something else. If it's large, at least you know what you're dealing with.
